Line Balancing: Distributing Work to Match Takt Time

8 min read  ·  Interactive  ·  TaktClock Learning Center

Line balancing is the process of distributing work among operators so each operator's cycle time is as close to takt time as possible. A perfectly balanced line has no operator above takt (creating a bottleneck) and no operator wasting capacity below it.

The goal: Every bar on the Yamazumi chart touches the takt line. Work content moved from over-takt operators to under-takt operators — no new headcount needed.

Before and After Line Balance

△ Before Rebalancing — Assembly Cell 32 operators over takt
TAKT 2.5h
Chen
1.6h
Reyes
2.9h ▲
Smith
1.3h
Park
2.8h ▲
Ito
1.1h
3.0h 1.5h 0
⚠ Reyes and Park are bottlenecks. Chen, Smith, and Ito have significant spare capacity. Total imbalance: 1.6h over-takt across the cell.
✓ After Rebalancing — same 5 operators, redistributed workAll within takt
TAKT 2.5h
Chen
2.2h
Reyes
2.3h
Smith
2.1h
Park
2.25h
Ito
2.15h
3.0h 1.5h 0

The Rebalancing Process

1
Collect current cycle time data
TaktClock's Yamazumi tab provides this automatically from session records. No time study needed.
2
Identify over-takt and under-takt operators
Bars above the takt line are overloaded. Bars below have available capacity. The gap between them is the rebalancing opportunity.
3
Move work content from over to under
Identify which subprocesses from the over-takt operator can be moved. Check skills matrix — can the under-takt operator do that step?
4
Validate with live data
After implementing the rebalancing, monitor TaktClock for one shift. The Yamazumi tab will show whether the change worked.
❓ Knowledge Check
A line has 5 operators. Three are below takt, one is slightly above, one is significantly above. What is the first action in line rebalancing?
✓ Correct! Line balancing is about redistributing existing work content — not adding resources. Moving subprocess steps from overloaded operators to those with spare capacity is the first and lowest-cost intervention.
